How to Estimate Repair Costs on a Fixer-Upper Before You Make an Offer

The most expensive mistake in buying a fixer-upper is guessing at the repair bill. Investors who do this for a living do not guess. They walk the house with a checklist, put a number on each item and add a cushion for surprises. You can do the same, even on your first project.

Walk the house in a fixed order

  • Outside: roof, gutters, siding, drainage, driveway, trees near the house
  • Foundation and crawlspace or basement: cracks, moisture, wood rot, termites
  • Systems: HVAC, water heater, plumbing, electrical panel and wiring
  • Interior: floors, windows, doors, kitchen, baths, drywall, paint
  • Safety items: smoke detectors, railings, steps, anything that would fail a lender inspection

Separate the cosmetic from the structural

Cosmetic work is predictable: paint, flooring, fixtures, cabinets. Structural and moisture problems are where budgets explode. If you see signs of either, get a licensed professional to look before you offer, not after.

Get real bids

A contractor walking the property can give you a much better number than an online calculator. Ask for itemized bids, not one lump sum, so you can see what each part costs and compare bidders fairly. Confirm the contractor is licensed and insured.

Add a cushion

Older houses almost always hide something. Many experienced investors keep a contingency of ten to twenty percent of the repair budget. That is a common rule of thumb, not a promise, but the lesson is real: never spend your last dollar on the first estimate.

Then work backward

Once you know the repair cost and the after-repair value, you can work out what the house is worth to you today. Our fixer-upper guide walks through the full math.
